In this two-part blog series about the current state of cloud architecture, we look into where this architecture has failed and, in the next part of the series, what the possible remedies might be.

For the better part of the last 15 years, IT enterprise architecture definition and management didn’t disappear, it was deprioritized and replaced by as-a-Service solutions. The rapid rise of cloud platforms such as Amazon Web Services, Microsoft Azure, Snowflake, and Google Cloud made it possible to stand up infrastructure, deploy applications, create advanced databases, and scale environments without the same level of architectural rigor that was once required. Speed replaced structure, and access replaced integration.

Today’s cloud realities

The problem is that what was built during this last technological explosion was not architecture — it was accumulation. Systems expanded, data proliferated, budgets exploded, and organizations convinced themselves that connectivity was the same as coherence, and that data replication was the same as the system-of-record.

These assumptions have now been exposed as false positives. Over the last three years, AI, real-time decision making, and regulatory transparency have fundamentally changed the requirements. These are not technologies that sit on top of fragmented environments, they are data-driven capabilities and outcomes that depend on precision, integration, and sequence. The arrival of agentic AI and its stringent objective-based principles cannot tolerate data ambiguity and fragmented architectural designs.


The problem is that what was built during this last technological explosion was not architecture — it was accumulation.


AI does not fail at rates exceeding 80% because models are weak, it fails because the underlying data is inconsistent, inaccessible, or economically misaligned. Regulatory frameworks do not struggle because rules are unclear, they struggle because data cannot be traced, reconciled, or produced in real time. What the cloud enabled — rapid deployment without disciplined integration — is exactly what now constrains performance. The issue is no longer whether systems can scale, but whether they can produce measurable, consistent, and adaptable outcomes.

This is where enterprise architecture returns, but just not in its previous form. The discipline cannot simply revert to academic frameworks and abstractions that were designed for a different software era. It must be rebuilt around a different sequence that sees business outcomes first, data second, and then systems engineered within those constraints. Today, enterprise architecture must be defined and managed by economic KPIs, value added, and its adaptability to rapidly changing business realities.

Where the model broke

The failures experienced today in cloud architecture are not singularly technological. Cloud platforms deliver exactly what they promise — scalable, resilient, highly available infrastructure. Rather, the failure is architectural, and more precisely, involves the economics of compartmentalized capabilities.

Enterprise value is not created at the infrastructure layer. It is created where data informs decisions, and decisions drive outcomes. By over-rotating toward infrastructure, organizations optimized the least differentiating component of the enterprise stack, while leaving the highest-value layers largely untouched.

The result is a structural imbalance in which data remains fragmented across domains, business logic continues to operate in silos, governance is applied inconsistently and often retroactively, and measurement frameworks fail to tie technology activity to financial performance.

In this model, the cloud amplifies existing conditions. If fragmentation exists, it scales fragmentation. If inefficiency exists, it scales inefficiency. Modern infrastructure, applied to legacy architecture, produces modernized dysfunction.

What makes the cloud’s illusion particularly persistent is that its failure is rarely framed in economic terms. Cloud investments are justified through technical metrics such as uptime, latency, migration progress, and consumption efficiency. And while these are necessary, they are not sufficient. They do not answer the only question that ultimately matters: “Did the investment improve the economics of the business?”

In many cases, the answer is no — at least, not in a way that can be clearly articulated. Instead, organizations experience cost expansion without proportional productivity gains, increased data duplication that drive storage and processing inefficiencies, extended timelines for analytics and reporting despite real-time capabilities, and persistent manual intervention in regulatory and operational workflows.

The absence of a direct line between architecture and outcome creates a vacuum often filled with disconnected KPIs, measurement solutions, and most recently, AI-automation. And with this interoperable vacuum, activity and speed have been mistaken for progress.

The data reality beneath the surface

The cloud did not fail to deliver transformation; rather it exposed why transformation had not occurred — and at the center of this exposure is data.

Most enterprises operate with data architectures that were never designed for interoperability, reuse, or regulatory-grade consistency. Definitions vary by function, pipelines are purpose-built and duplicative, and governance is layered on after the fact. Automation was designed using business rules, then software architectures, then what the data needed. Therein resides the structural disconnect for enterprise architecture in AI solutions: They are out of order.

When these legacy conditions are moved to the cloud, they do not improve, they accelerate. The organization gains speed without alignment, scale without standardization, and access without coherence. For regulated industries, this creates a compounding risk of inconsistent outputs across reporting channels, increased reconciliation overhead, reduced confidence in data lineage and auditability, and slower response to regulatory changes.

What appears to be a technology issue is, in fact, a failure of data design.

Reframing the problem

To move forward, the premise must change. The cloud is not the strategy; rather it’s the environment. Transformation does not occur when systems are moved, it occurs when the relationship between data, decisions, and outcomes is fundamentally redesigned.

This requires an organization-wide shift from infrastructure-led thinking to what is defined as value architecture. Simply put, value architecture includes data that is structured as a reusable, governed asset — not a byproduct of applications, and business outcomes that are defined upfront and used to drive architectural decisions. Its governance is embedded at the point of data creation and distribution, and it replaces redundancy by making reuse the primary scaling mechanism. Finally, measurement is tied directly to financial and operational impact.

This is not a rejection of the cloud; rather, it’s a repositioning of its role and value proposition.

The implication is both direct and unavoidable. If your current strategy cannot clearly articulate how technology investment improves the economics of your business, then your organization is operating within the cloud illusion. However, this is not a critique of past decisions. It is a recognition that the next phase of transformation requires a different operating model — one that explicitly connects architecture to economics. Moving forward, what was forgotten in the past is now a future core competency.

Most organizations using as-a-service software had assumed that the cloud provider, vendor, or combination of those dealt with the complex liabilities of making designs interoperable. The implication moving forward — as well explore more in the second installment of this series — is that service software architectures using the system ideation approaches within AI silos are failing miserably, and there are few who understand the designs and skills needed to guide enterprises in the future.

In this new two‑part blog series, we explore why AI works best as an executive advisor not by delivering consensus answers, but by being intentionally designed to identify, preserve, and productively leverage disagreement. In the first part, we saw why a single AI advisor is structurally vulnerable; now, in this concluding part, we look at what happens when you design disagreement on purpose.

The academic evidence for multi-agent AI systems has been building rapidly, and the most important findings aren’t about the power of agreement. They’re about the danger of it.

In February, , a product that sends every query simultaneously to three frontier AI models (Claude, GPT, and Gemini) then uses a fourth chair model to synthesize a unified answer. The product’s value proposition isn’t that three models produce a better answer than one; rather, it’s that divergence between models is treated as a signal. When models converge, that indicates confidence, but when they diverge, that indicates the user should slow down.

Studies have borne this out. Multi-agent debate compared to single-model generation, and researchers at the University of Göttingen found that , with their voting protocols outperforming other decision structures. However, potentially the most important finding cuts against the hype. In a 2026 paper, , the authors demonstrated that AI model errors are highly correlated both within and across model families. When three instances of the same model agree, it doesn’t mean they’re right, rather it means they may share the same blind spots. Aggregation increases consensus faster than it increases truth.


The future of AI-assisted executive decision-making may look less like a single brilliant oracle and more like a room full of advisors that may often disagree because that’s how the best decisions have always been made.


This finding cuts both ways for practitioners like ¶¶ŇőłÉÄę enterprise architect Zafar Khan and his two AI advisors, Adrian and Elara, that were built on the same underlying model but differentiated by their analytical frameworks rather than their architecture. The divergence they produce is real and visible. For example, the analysis the two AI advisors did on a deal undertaken by Eaton Corp., in particular generated genuinely different conclusions because the two advisors were oriented towards different priorities.

Yet, research suggests that same-model divergence, while effective, has a ceiling. Prompt-driven personas can ask different questions, but they share the same training, the same blind spots, and the same failure modes. Khan is candid about this, noting that his current system is in the “very early” stages and is not a finished product. The value right now, he says, isn’t that Adrian and Elara are equivalent to truly independent minds, it’s that even a first-generation version of structured disagreement can identify insights that a single advisor would miss. It’s a large stride rather than an arrival at the ultimate destination.

The future of AI advisory is in the past

The principle behind this diverging analysis concept isn’t new. Indeed, it might be one of the oldest ideas in institutional design, rediscovered independently by many institutions that had to make decisions under uncertainty. Socrates built a philosophical method around cross-examination; Pope Sixtus V formalized opposition by creating the Devil’s Advocate in 1587; and the RAND Corporation operationalized it during the Cold War with the Delphi Method, using structured anonymous iteration to prevent groupthink.

The through-line across two millennia is simply that the best decision-making systems don’t minimize disagreement, rather, they engineer it.

¶¶ŇőłÉÄę’ Zafar Khan

Today, the developer community now uses production-grade code review tools to assign architecture, security, and functionality analysis to separate agents, using majority voting for routine decisions and unanimous consent for irreversible ones. And what Khan has built and what Perplexity, Microsoft’s Agent Framework, and a growing ecosystem of multi-agent tools are now pursuing, are the latest iterations of the simple concept: Internal conflict is not a system failure, it is a design requirement.

The question is no longer “whether”

Khan’s vision for what should sit at the decision table is specific — five AI advisors spanning technology, finance, regulation, workforce, and geopolitical risk. Each applies its own analytical framework, with the human executive responsible for integration and final judgment. The guardrails are three: i) transparency about what data the system uses; ii) verifiability that sources are legitimate; and iii) human accountability at every decision point.

“The race towards AGI [artificial general intelligence] is moving faster,” Khan acknowledges, adding that the human needs to be in the loop in order to bring AI to work in a governance fashion and an ethical way.

“I want to show the interaction between human and AI advisor, how they’re thinking through the problem together,” he explains. “Where the human judgment covers the analysis and where it diverges.” In other words, when the AI advisors agree, that’s your green light. When they diverge, that’s the conversation your board should be having.

The future of AI-assisted executive decision-making may look less like a single brilliant oracle and more like a room full of advisors that may often disagree because that’s how the best decisions have always been made. The technology to build that room now exists; however, the question is whether today’s leaders have the discipline to listen when the room argues back.

AI has arrived at the executive table. Albania has one in its cabinet to evaluate government procurement contracts. ¶¶ŇőłÉÄę’ CoCounsel is already helping attorneys navigate emerging case law and draft legal strategies for high-stakes, bet-the-company work. And in boardrooms that will never make headlines, leaders are quietly consulting AI on decisions that move millions of dollars around every day.

It doesn’t tend to make the news when it goes well. When it goes badly, however, it makes very big news: like a gaming CEO who bypassed his own legal team, asked ChatGPT how to dodge a $250 million bonus payout, followed its step-by-step plan, and a month ago.

The instinct most executives have (and most AI products encourage) is to treat AI as a source of answers. Ask a question, get a response, act on it or don’t. The emerging evidence, however, points somewhere more complex: AI advisors aren’t at their best when they’re telling you what to do. They may be at their best when they’re telling you what you don’t want to hear or better yet, when they’re arguing with each other and forcing you to understand why.

This is not how most organizations think about AI. Most executives today are still using the technology as a faster way to draft emails or summarize meetings, what ¶¶ŇőłÉÄę enterprise architect calls “an automation mindset, not intelligence.” Yet, a small and growing number of practitioners, researchers, and product teams are converging on a radically different model: AI not as a single oracle delivering answers, but as a structured advisory panel designed to argue with itself.


The instinct most executives have (and most AI products encourage) is to treat AI as a source of answers: Ask a question, get a response, act on it or don’t. However, the emerging evidence, however, points somewhere more complex.


Khan is one of them — and in the interest of transparency, he’s also a colleague; this story started as an internal conversation at ¶¶ŇőłÉÄę. However, the research landscape it uncovered extends well beyond any one company’s work, and it suggests Khan is onto something that ancient Greek mathematicians, the Catholic Church, and Cold War military strategists have all independently arrived at.

What disagreement looks like in practice

When Eaton Corp. announced a $9.5 billion acquisition of a thermal management company earlier this year, Khan ran the same news through two AI advisors he’d built to seek analysis of the deal. — a CTO-minded persona trained on architecture teardowns and engineering post-mortems — produced an infrastructure thesis, determining why someone would buy the cooling layer of the AI economy, and how computing demand is scaling and constrained by physics. A second AI advisor, — a CFO-minded persona drawing on earnings transcripts and filings with the U.S. Securities and Exchange Commission (SEC) — questioned whether the acquisition math actually holds and what capital cycle was driving the demand.

Same news. Two genuinely different reads. The value isn’t that either analysis was definitively right, it’s that a leader which can see both would ask different questions than one seeing either analysis alone. “That’s how two different minds work,” Khan says. “They need to work together in order to bring their insights to bear on decisions.”

¶¶ŇőłÉÄę’ Zafar Khan

Adrian and Elara aren’t chatbots. They’re fully realized AI personas with names, faces, voices, and their own YouTube channels publishing weekly video analysis. Both are built on agentic workflows that Khan developed alongside his book . Both are transparent about what they are. Both carry the same disclaimer in their own words: The synthesis is mine. The judgment call on what matters is human.

And when Khan posed to both a more difficult scenario — Should a leadership team accelerate an AI rollout? — the value of their divergence sharpened further. Elara’s response cut directly to the blind spot a technology-focused advisor like Adrian would miss: “Adrian says the system is ready,” Elara stated. “I say the financial model isn’t ready for what happens when the system works. Don’t pick a winner. The disagreement is the insight. It tells you exactly where the risk sits.”

What happens when there’s no disagreement

If structured disagreement is the goal, the failure mode is its absence. We have fresh evidence of what that costs.


This is not how most organizations think about AI. Most executives today are still using the technology as a faster way to draft emails or summarize meetings. Yet, a small and growing number of practitioners, researchers, and product teams are converging on a radically different model.


A month ago, a Delaware court ruled against Krafton, the South Korean gaming company behind battle royale video game PUBG, after its CEO bypassed his own legal team to ask ChatGPT how to avoid a $250 million earnout payout to one of its studios. His head of corporate development had warned him that firing the studio’s founders wouldn’t void the earnout and would invite a lawsuit. He didn’t want that answer. So, he found an AI that gave him the one he wanted: A detailed, multi-stage corporate takeover strategy dubbed Project X., which he executed to the letter.

Unsurprisingly, a court battle ensued and in the end, the court ordered the fired studio head reinstated and noted that executives must exercise “independent human judgment,” not outsource good-faith decisions to a chatbot.

Khan wrote about the mirror image of this failure mode before it happened. In the opening chapter of his book, a fictional company called Rev Motors ignores its own AI model’s warnings about an adverse weather event. Leadership refused to spend millions preparing for a hypothetical scenario, and it nearly cost them more than $1 billion in damage.

These scenarios are two sides of the same coin: the fictional Rev Motors had leaders dismissing AI that disagrees with them; and the real-world Krafton had a leader seeking out AI that agrees with him. In both cases, the root cause is the same: A system with no structural mechanism for surfacing and preserving disagreement.

So clearly, a single AI advisor is structurally vulnerable to both failure modes. It can be ignored when its advice is inconvenient and exploited when it tells you what you want to hear. The question is whether there’s a better architecture… and increasingly, the research is saying yes.

Latin America has produced remarkable AI success stories that can serve as models to build confidence among investors. These cases — involving companies that attracted substantial investment and achieved growth — demonstrate valuable best practices that range from technological innovation to working with governments and corporations. Some of these best practices include:

Building strategic alliances

The journey of innovation rarely unfolds in isolation. At times, the presence of large, established companies, whether local industry leaders or multinationals, has served as a catalyst for AI projects. The experience of that specializes in AI-powered agricultural irrigation, proves it. Now, Kilimo is partnering with EdgeConneX, a data center company based in the United States, on a community .

Academia, too, can be woven into this narrative. Collaborations with research centers or universities offer scientific credibility and connect ventures with emerging talent. In Mexico, AI startups often originate within university settings — such as computer vision projects from the National Autonomous University of Mexico (UNAM), for instance — and maintain agreements that sustain ongoing innovation and technical progress even with modest resources. When AI solutions respond to genuine pain points rather than mere novelty, momentum often builds more quickly, and the model finds validation among that evaluate investments.

Showing results and AI ROI early on

Questions linger for many executives . Evidence of clear metrics like cost savings, sales growth, or error reduction can prove persuasive, especially when complemented by success stories from local clients.

A defining theme of this year so far is the widening distance between organizational ambition and data readiness. Notably, the word technology is nowhere to be found in this definition — an absence , Assistant Professor of Learning Technologies at the University of Minnesota, has long found revealing. Instead, innovation is framed as creative problem-solving, contextual intelligence, and the ability to work across perspectives. Interestingly, Dr. Heinsfeld adds, none of these require constant automation. In fact, many of them are undermined by it.

However, AI adoption has the real potential to automate away the very experiences that build these capabilities from university lecture halls to corporate offices. With notable data already suggesting that , the risk that the current approaches to AI use in universities and companies are engineering away innovation and professional judgement skills is real, notes , Group Leader in AI Research at Harvard and NTT Research.

Indeed, some observers view AI as the largest unregulated cognitive engineering experiment in human history. Yet, unlike medical drugs that require years of approval and testing, AI systems are reshaping how millions of students think, learn, and make decisions without a comparable approval process or a shared framework for discussing any potential “side effects,” as Dr. Heinsfeld pointed out.


Most worrisome is that AI is being deployed most heavily to automate precisely the entry-level roles where foundational professional skills are built.


So, what happens when an entire generation of future employees learn to delegate judgment before they develop it? And what actions do universities and companies need to take now to avoid this reality?

Risks of universities adopting AI under pressure

For universities, AI “has become a reputational marker, and not adopting AI is framed as institutional risk, regardless of whether an educational case has been made or not,” says Dr. Heinsfeld, adding that this is being driven, in part, by market pressure rather than pedagogical need.

Already, companies can greatly influence universities as employers of new graduates; and as such, AI systems are currently being optimized for speed, agreeability, and accessibility to stimulate ongoing use. However, as Dr. Heinsfeld contends, as universities race to earn the label AI ready without a careful, cautious and detailed understanding of how it may impact students’ cognitive processes, they run the risk of damage to their reputations of pedagogical integrity.

In addition, the “data as truth” paradigm is a complicating factor, she says. Drawing on her research, Dr. Heinsfeld explains how data “is often framed as the idea of being a single source of truth based on the assumption that when collected and analyzed, it can reveal objective, indisputable facts about the world.” Indeed, this ubiquitous mindset across universities and corporations treats data — such as that used to train large and small language models — as objective and indisputable.

Yet this obscures critical decisions about what gets measured, whose perspectives are included, and what forms of knowledge are systematically excluded from AI systems. As Dr. Heinsfeld warns, when data becomes synonymous with truth, “knowledge is what is measurable and optimizable.” This narrows professional judgment to efficiency metrics rather than the interpretive depth, ethical reasoning, and cultural context that are essential for sound decision-making.

Under the current AI adoption approach, students could leave universities able to workĚýwithĚýAI but not independentlyĚýofĚýit, a distinction emphasized by Dr. Heinsfeld. Like calculators, AI works as a tool only when foundational skills for its use exist first. Without this, graduates enter the workforce with a critical judgment gap that compounds from their lives as students at college campuses to becoming employees working in corporations.

The pattern is not inevitable, as both Dr. Tanaka and Dr. Heinsfeld explain. Drawing on Dr. Heinsfeld’s emphasis on institutional agency, meaningful intervention will depend on conscious, intentional choices made at every level. Both experts share their guidance for how different organizations can manage this:

Academic institutions — Universities must first recognize that AI adoption is a decision rather than an inevitability and make educational need the North Star for decision-making around AI. In her analysis, Dr. Heinsfeld emphasizes that when vendors set defaults, they quietly redefine academic practice. Defaults shape what is made visible or invisible and what becomes normalized. In AI-driven environments, universities often lose control over how models are trained and updated, what data shapes outputs, how knowledge is filtered and ranked, and how student and faculty data circulate beyond institutional boundaries — especially if decision-making is left to vendors. As a result, the intellectual byproducts of teaching and learning increasingly become inputs into external systems that universities do not govern.

Private entities — For organizations, Dr. Tanaka calls for feedback loops and other mechanisms that will promote more open discussion about AI use without stigma. In addition, companies need to proactively redesign entry-level rolesĚýto ensure these positions continue to cultivate judgment and foundational skills in an AI-driven environment. Likewise, Dr. Tanaka suggests that companies explicitly provide feedback about cognitive trade-offs to employees, fostering an understanding of possible skill entrophy.

Employees — Similarly, individuals working for organizations bear much of the responsibility for making sure critical thinking is enhanced by AI. Indeed, strategic decisions about when to use AI while seeking to preserve cognitive capacity and professional judgement are key.

Looking ahead

In today’s increasingly AI-driven environment, a new paradigm is needed to combat the current operating assumption that optimization from AI is the sole path to progress. And because the current trajectory sacrifices human development for efficiency, the need for universities and companies to choose a different path is urgent — while they still have the judgment capacity to do so.

For more than a decade, enterprises have invested heavily in data modernization — new platforms, cloud migrations, analytics tools, and now AI. Yet, for many organizations, especially in regulated industries, the results remain underwhelming. Data integration is still slow because regulatory reporting still requires manual remediation, M&A still exposes hidden data liabilities, and AI initiatives struggle to move beyond pilots because trust and reuse in the underlying data remains fragile.

The problem is not effort, it is architecture. Since 2022, the buildup around AI has been something out of science fiction — self learning, easy to install, displace workers, autonomous, even Terminator-like. Moreover, while AI may indeed revolutionize research, processes, and profits, the fundamental challenge is not the advancing technology, rather it is the data used to train and cross-connect these exploding capabilities.

Most data cores in use today were designed for an earlier operating reality — one in which data was centralized, reporting cycles were predictable, and governance could be applied after the fact. That model breaks down under the modern pressures of continuous regulation, compressed deal timelines, ecosystem-based business models, and AI systems that consume data directly rather than waiting for curated outputs.

So, why is the AI hype not living up to the anticipated benefits? Why is the data that underpinned process systems for decades failing to scale across interconnected AI solutions? The solution requires not another platform refresh, but rather, a structural reset of the data core itself.

That reset uses data meshes, data fabrics, and modern composable architecture as a single, integrated system, and aligns it to the AXTent architectural framework, which is designed explicitly for regulated, data-intensive enterprises.

Why the traditional data core no longer holds

Legacy data cores were built to optimize control and consistency. Over the past several years, AI usage within professional services industries has come into focus. As we enter 2026 in earnest, the early adoption phase of generative AI (GenAI) has come and gone. Today, most professionals have experimented with some form of GenAI, and many organizations integrated GenAI into their workflows — and now, a number are preparing for the next wave of technological innovation such as agentic AI.

Given this, the question for professionals and organizational leaders has now become: What will be AI’s long-term impact on my business?

2026 AI in Professional Services Report

 

To delve into this question further, the Thomson Reuters Institute has released its 2026 AI in Professional Services Report, which takes a broad view into the current usage and planning, sentiment towards, and business impact of AI for legal, tax & accounting, corporate functions, and government agencies. Taken from a survey of more than 1,500 respondents across 27 different countries, the report finds a professional services world that has embraced AI’s use but is continuing to evolve business strategy around its implementation.

For instance, the report shows that to 40% in 2026, compared to 22% in 2025 — and for the first time, a majority of individual professionals reported using publicly-available tools such as ChatGPT. Additionally, a majority of respondents said they feel either excited or hopeful for GenAI’s prospects in their respective industries, and about two-thirds said they felt GenAI should be applied to their work in some manner.

At the same time, however, many are exploring GenAI tools without much guidance as to how that use will be quantified or measured. Only 18% of respondents said they knew their organization was tracking return-on-investment (ROI) of AI tools in some manner, roughly the same proportion as last year. And even among those tracking AI metrics, most are tracking mainly internally-focused, operational metrics; and only a small proportion analyzed AI’s impact on their organization’s larger business goals — such as client satisfaction, external revenue generation, and new business won.

This slow move to strategic thinking also impacts client-firm relationships. Although more than half of both corporate legal departments and corporate tax departments want their outside firms to use AI on client matters, less than one-third said they were aware whether their firms were doing so or not. From the firm standpoint, meanwhile, confusion reigns: 40% of firm respondents said they have received orders both to use AI on matters and not to use AI on matters from various clients.

Indeed, bout three-quarters of corporate respondents and firm respondents agreed that firms should be taking the lead in starting these conversations around proper AI use. Yet these discussions have not yet happened en masse. “Firms are reluctant — they claim it would compromise quality and fidelity,” said one U.S.-based corporate chief legal officer. “I think they are threatened by it.”

All the while, technological innovation progresses ever quicker. This year’s version of the report measures agentic AI use for the first time, finding that already 15% of organizations have adopted some type of agentic AI tool. Perhaps more interesting, however, is that an additional 53% report their organizations are either actively planning for agentic AI tools or are considering whether to use them, indicating perhaps an even more rapid pace of adoption than we’ve already seen with the speedy rise of GenAI.

Overall, the report makes it clear that most professionals do understand that change, driven by AI in the workplace, is undoubtedly here. Even compared with 2025, a higher proportion of professionals said they believe that AI will have a major impact on jobs, billing and revenue, and even the need for legal or tax & accounting professionals as a whole. The percentage of lawyers calling AI a major threat to the unauthorized practice of law rose to 50% in 2026 from 36% in 2025.

Further, this report paints the picture of a professional services world that has embraced AI, begun to see its impact, and realized that it will have broader business and industry implications than previously imagined. As a result, the time for professionals and organizations to begin planning in earnest for an AI future has already arrived.

As a corporate general counsel from Sweden noted: “We cannot keep up with the modern-day corporations’ demands unless we also develop and adapt our way of working.”

This article is the first in a 3-part blog series exploring how organizations can reset and empower their data core.

Across boardrooms, regulatory briefings, and strategic off-sites, leaders are asking with growing urgency some variation of the same question: How do we make AI reliable, scalable, auditable, and economically defensible? The surprising answer is not in the AI technology, nor in the cloud stack, nor in another round of system upgrades.

It is in the data. Not the data we store, not the data we report, and not the data we move across our pipelines. It is in the data that we must now explain, contextualize, trace, validate, and reuse continuously as agentic AI becomes embedded in every workflow, every decision system, and every regulatory outcome.

The stark reality across industries then becomes what to do as AI matures faster than our data cores can support. For the first time, technology is not the bottleneck — architecture is, organizational assumptions are, and governance strategies are. More importantly, the lack of a repeatable, business-aligned data foundry has become the strategic inhibitor standing between today’s operations and tomorrow’s autonomy-ready enterprises.

The realities of 2026

As 2026 gets underway, the pressures of regulation, AI adoption, data lineage requirements, and cross-system consistency have converged into a single strategic reality: We can’t keep modernizing data at the edges. The data core itself must be reimaged and compartmentalized.

For leaders across highly regulated industries, the challenge is recognizing that our data architectures were never designed for the world we’re moving into. Historically, solutions were built for predictable siloed-data systems, linear programmatic processes, and dashboard reporting. Today’s demands are continuous, variable, cross-domain, and machine-interpreted and not bound by traditional methods and techniques of process efficiency and system adaptability. Tomorrow’s systems will be comprehensively trained by data. To properly frame these realities, leaders must understand:

      • Agentic AI exposes weak data architecture immediately — Models may scale, but data debt does not. This is a new, priority constraint.
      • Lineage, semantics, and trust scoring — not models — will determine enterprise readiness — AI will only be as reliable as the meaning and traceability of enterprise data.
      • Compliance cannot be retrofitted; rather, it must be designed into the data core — Compliance no longer ends in reporting, it must exist upstream and be addressed continuously.
      • Return on investment in AI is impossible without composable, modular, and reusable data products — Data that cannot be composed, traced, and made consistent cannot be automated.
      • The bottleneck is not talent or tools, it is the absence of a data foundry — Without robust, industrial-grade data production, AI will remain fragmented and experimental.

By delivering a practical, business-first path integrated with a data-centric design, organizations enable reuse, compliance, and measurable ROI. AI is accelerating, but data readiness is not. This mismatch is where many transformation efforts die.

Agentic AI demands a data environment that simply does not exist with most legacy solutions. It requires decision-aligned semantics, federated trust scoring, cross-domain lineage, dynamic compliance overlays, and consistent interpretability. No model, no matter how advanced, can compensate for data environments that have been engineered for static reporting and linear process logic. We are entering a cycle of reinvention in which data becomes the organizing principle.

The business need, not the engineering myth

Executives are rightfully fatigued by transformation programs. They have seen modernization initiatives expand scope, escalate cost, and ultimately underdeliver. They have heard the promises of clean data, enterprise data platforms, microservices, cloud migration, and AI-readiness. However, when agentic AI begins interacting with these ecosystems, the fragility of the entire operation becomes instantly visible.

Why? Because most data modernization initiatives have been driven by tool-centric solutions rather than architecture-centric capabilities. Prior data governance is about oversight, not enablement and reuse, as is being demanded by emerging AI designs. Often, legacy methods kept their audit and lineage contained within siloed processes, bridging bridged them with replicated data warehouses, extract, transform, load systems (ETLs), and application programming interfaces (API) protocols.

However, this tool-centric, legacy-enabled approach is the problem. We keep optimizing the wrong layers, and we keep modernizing the components.

As a result, we too often see that AI pilots succeed, but enterprise scaling fails. Or, that regulatory reporting improves marginally, but compliance costs increase. Or M&A integrations appear straightforward, but post-close data convergence drags on for years.

The gap between ambition and reality

As a solution, a data foundry approach corrects that imbalance by formalizing the factory-grade patterns required to support agentic AI systems. It becomes the production line for reusable data products, compliant semantics, and decision-aligned datasets. It also eliminates reinvention by institutionalizing repeatable structures; and, most importantly, it restores business leadership over AI outcomes, rather than relegating decision logic to engineering workstreams and emerging technologies.

As illustrated below, AI requirements and realities need to be tempered with business demands, organizational risks, and data agility capabilities (including skill sets) to achieve realistic roadmaps of action — not strategic aspirations.

Today, the question isn’t whether organizations understand the importance of data, it’s whether leaders know how to build environments in which data becomes reusable, trustworthy, and ready for agentic AI. The issue, however, continues to be that our data cores — the architectural, operational, and standards ecosystems beneath all this — were not designed for continuous change.

Before they mobilize and execute against AI plans, business leaders need to answer the question: What business decisions are we trying to improve — and what data do these decisions actually requires today, and for tomorrow?

The organizations that will lead in the coming decade will do so not because they found the perfect technology stack, but because they built a reusable, continuously improving data foundation that can support AI, regulation, risk, and innovation simultaneously.

The question for leaders then becomes: Are we prepared to reinvent?

The work begins now — quietly, deliberately across the data core where tomorrow’s competitive advantages will be created. The chart below illustrates the business-driven AI elements that must be addressed, and how the old sequence of system provisioning must be replaced, beginning with outcomes and ending with engineered AI tools.

For leaders, the data core is no longer a back-office concern or one-off IT initiative. It is a strategic asset that can shape speed, resilience, and trust across the organization.
